We Outgrew Google Sheets: The GOAT Leads Migration Story
Every lead company tells you about its platform. Almost none tell you what came before it. GOAT Leads started in April 2023 with one lead type, a Google Sheet, and a pile of Zapier and Make automations. That stack got us our first agents, proved that lead quality could be a product instead of a promise — and then it nearly buried us. This is the story of the migration.
April 2023: One Lead Type, a Spreadsheet, and Zapier
In the beginning the entire operation ran on tools anyone could sign up for in an afternoon: Google Sheets as the database, Zapier and Make as the distribution engine. And that was the right call. It let us move fast, sell one lead type well, and put every ounce of energy into the thing that actually mattered — the quality of the leads and the agents receiving them.
Scrappy isn’t a weakness. Scrappy is how you find out whether the business deserves real software.
Then the Business Outgrew the Tools
By 2025, it did — loudly. The numbers stopped being a growth chart and started being a threat assessment:
- We were burning through Google Sheets’ cell limits every single month. A spreadsheet has a hard ceiling, and we were hitting it monthly — archiving, splitting, and spinning up new sheets just to keep lead flow alive.
- Over 10 million automations a month were running across Zapier and Make just to move leads where they needed to go.
- We had automations whose only job was to watch other automations for failures. When your monitoring is built out of the same duct tape as the thing it monitors, you’re living on borrowed time.
- The hard wall: we could no longer distribute aged leads and real-time leads at the same time. The stack physically couldn’t do both at once — and both are the business.
At that point you have two choices: keep taping, or build the real thing.
The Decision: Build, Don’t Duct-Tape
We chose to build — in-house, fully proprietary, on our own infrastructure. In March 2025 we brought in Mike “Chris” Blackburn, a systems architect with 35 years of experience building platforms that scale, and pointed him at one mission: replace the spreadsheet era with software that could carry where GOAT was headed.
Because this was never just about surviving our own growth. Building the platform was about solving problems most lead companies don’t know about — or don’t care to resolve:
- Duplicate leads — and leads re-applying after they’ve already been sold a policy. It’s one of the quietest ways agents get burned in this industry: the same person fills out a form twice, or someone who bought a policy months ago comes back through an ad and gets sold to an agent as a fresh opportunity. Catching that reliably takes a real system watching every incoming lead — something a spreadsheet and a chain of automations can never do. Our platform does it on every lead, automatically.
- Our proprietary Dynamic Thank-You Page. Less than five seconds after a person clicks submit, our platform already knows exactly which agent is getting that lead — and pops a customized page in front of them with that agent’s information. The lead meets their agent before they’ve left the page. That simply could not be built on the old stack.
- AI, done properly. AI is only as good as the data underneath it — and with our data scattered across spreadsheets and automation tools, we could never implement AI the way we wanted to. Moving everything into a real database is what unlocked the AI Dialer and AI Texting now coming to the GOAT CRM. There is currently no lead company using AI as much — or the way — we do.
Shipping in the Right Order
The rebuild didn’t launch as one big-bang cutover, on purpose. It shipped in the order the pressure demanded:
- July 2025 — the Aged Lead Store went live. The first piece of the GOAT Leads platform took the heaviest load off the old stack immediately, and bought us the time to build the real-time distribution system properly instead of hastily.
- November 2025 — the migration of every lead type began. With real-time distribution refined behind the scenes, we started moving lead types onto the platform one at a time — each one tested, verified, and stable before the next came over.
Boring, disciplined sequencing. It’s also why agents never woke up to a broken lead flow while an entire company changed engines underneath them.
What the Migration Bought You
Today every lead type — all eight of them — runs on software we own end to end. Aged and real-time leads distribute simultaneously, something the old stack simply could not do. And the same foundation is what made the GOAT CRM launch possible, with the AI Dialer and AI Texting coming behind it.
More Than a Lead Company
The platform also changed what GOAT Leads is becoming. Marketing — the arm that generates the leads themselves — is now just one part of the company. Today GOAT spans:
- Lead Distribution — real-time and aged, delivered simultaneously
- Lead Management — every lead tracked, worked, and accounted for in one place
- AI Content Creation — a custom-built program that uses AI to build our content
- AI Ad Management — a custom-built program that manages our ads in real time based on the leads ordered and the states requested
- Telephony — calling built into the platform itself
- Full CRM — coming by the end of the year
